The budget had been approved, the deadline set, and our task was simply to carry it out.<\/p>\n      <p>We spotted the problem with the first spreadsheet. In its category on Amazon.de, the price level was set by sellers with warehouses in Germany \u2013 not FBA sellers. When shipping from Poland, factoring in the platform\u2019s commission and the cost of potential returns, the margin fell below zero on most product listings.<\/p><\/div>\n          <div class=\"btop-cs__card\"><h3>About the client<\/h3><p>A Polish manufacturer of gardening equipment with its own production facility. After deducting the base commission of 15%, not to mention marketing costs, logistics costs and the provision for returns, we were left with <strong>\u22125.30 EUR per item<\/strong>, selling below the cost of production.<\/p>\n      <p>The same calculation for Kaufland.de yielded \u20ac49.80 per unit, representing a margin of 23.3%. Three factors made the difference: a lower commission rate in this category, the absence of pressure from sellers with warehouses in Germany, and the fact that end customers there accept longer delivery times \u2013 although this is the least of the problems.<\/p>\n          <div class=\"btop-cs__nie\"><strong>What we haven\u2019t done<\/strong>We did not propose launching on Amazon.de \u201eon a smaller scale, as a trial\". A test on a platform where the spreadsheet shows a negative margin is not a market test, but rather a paid confirmation of the calculations. We supplemented the attributes, standardised the naming of variants and translated the content using industry-specific terminology, rather than relying on a literal machine translation.<\/p>\n      <p>We carried out the work in one go, for both channels at the same time. It was only in May, once we saw repeat sales and stable account metrics, that we added the remaining 500 SKUs. The cost of this work is incurred only once, whilst the benefits are realised with every subsequent channel.<\/p><\/div><div class=\"btop-cs__card\"><h3>One channel at a time<\/h3><p>A simultaneous launch across three platforms triples the number of data errors.
