Campaign ROAS increased from 3 to 7–9, and ‘Super Seller’ status on Allegro achieved in six months.
Campaign ROAS from 3 to 7–9 and an Allegro Super Seller within six months.
An account with 40,000 zł in turnover, improving quality and campaigns with a ROAS of 3. In six months: PLN 90,000–140,000 per month, Super Seller status, ROAS of 7–9. We’ll show you the order in which we made our decisions, and what we deliberately left untouched.
The challenge
The Allegro account was struggling with a monthly turnover of around 40,000 zł. The owner did everything himself, processed orders manually without a system, couldn’t keep up with replies to buyers, and the listings weren’t converting enough for the advertising campaigns to be worthwhile. From the outside, it looked like an advertising problem; in reality, advertising was the least of his worries.
A real challenge was the poor account quality, driven by delayed responses, product listings created without consideration for the Allegro search engine, and a disorganised campaign structure that kept the ROAS at 3–4, which is practically on the verge of profitability.
About the client
A Polish retail company specialising in hobby accessories. It sells mainly online, on Allegro, Erli and Ceneo. Its products are in the mid-price range, with a noticeable seasonal peak in the middle of the year.
Before the partnership, the owner managed the account himself, without an order management system or a customer service team. He had not previously used a marketplace agency.
What we’ve done
The decisions that determined the outcome.
We have implemented Base with integration with Fakturownia
Orders, dispatch statuses and communication with buyers were all handled manually; without a system, this is labour-intensive and prone to errors, which subsequently affect the quality of the account. We chose Base because, given the scale of this client, there is no risk of having to upgrade to the Enterprise plan, and future platforms (such as the planned Decathlon integration) can be added to the same integration without the need for a rebuild.
Fakturownia has remained the primary accounting tool. Base feeds data from purchase orders into it, rather than replacing it.
We have taken over the full management of messages on Allegro
The quality of the account suffered due to delayed responses to buyers. We set ourselves a 3-hour SLA on working days; in practice, the average is around 2 hours. The client did not need to take on a full-time employee, and when orders began to increase following the account overhaul, they were able to focus their resources on warehouse operations.
We have revamped the listings: titles, attributes, descriptions and thumbnails
The listings weren’t converting, and the campaigns were blowing through the budget because the product pages had been created without taking Allegro’s search engine into account. We changed the titles to include key phrases, completed the set of attributes, rewrote the descriptions to organise them into sections, and improved the photos.
Thumbnails and titles were the most important factors; they determine whether someone will even click on a listing in the search results. The rest only come into play once the customer has clicked through.
We have restructured the Allegro Ads campaign
The old campaigns were all lumped together, with no clear division. We have built a new structure based on margin and category segmentation, with separate budgets for high-margin products and separate budgets for categories under testing. We optimise bid rates by the hour and by day of the week based on actual conversion rates.
ROAS rose from 3–4 to 7–9 with TACOS 8%.
Course
Key stages.
- March 2026 Audit and assessment Review of the account, campaigns and processes. The account was found to be of poor quality, driven by delayed responses, product listings not optimised for search engines, and a disorganised campaign structure with an ROAS of 3–4.
- March, April 2026 Implementation of Base and handover of operations Launch of the ordering system with integration with Fakturownia. Handling of messages on Allegro; first 3-hour SLA on working days.
- April, May 2026 Revision of offers Headings for search terms, a full set of attributes, section descriptions, new thumbnails. The first full month following the changes saw a turnover of around 110,000 zł; in May, 138,000.
- May 2026 The new structure of the Allegro Ads campaign Segmentation by profit margin and category, rates per hour and day of the week. ROAS is starting to rise.
- June 2026 Seasonal trough A fall in turnover from 138,000 to around 90,000 zlotys, in line with the seasonal nature of the hobby accessories sector. The curve reflects demand, not the activity on the account.
- July 2026, present Ongoing support and continuous optimisation A stable monthly income of 90,000–140,000 PLN, continued ‘Super Seller’ status, and plans to launch on Decathlon via the existing Base integration.

How we did it.
We started by getting our processes in order, not by running adverts. Base took over order fulfilment from the account owner; the improved messaging service boosted the account’s quality; the revamped offers began to convert; and only then did we start overhauling the campaigns. ROAS doubled not because we ran more adverts, but because they had stopped running on a compromised account. In six months, the account went from a turnover of 40,000 PLN and a ROAS of 3 to a stable 90,000–140,000 PLN per month and a ROAS of 7–9, whilst maintaining its Super Seller status.
Repeatability
Why do we think it wasn’t a coincidence?.
Order matters
First, improve the quality of your account and listings; only then should you focus on advertising. Pouring your advertising budget into an account with low quality and poor product listings is a waste of money; the algorithm reduces the visibility of listings that convert poorly, and every zloty spent on Ads becomes less effective.
The limits of what we take on
We handle communication with buyers, whilst the client is responsible for the money and accounting documents. This clear division protects both parties: we do not duplicate the client’s existing responsibilities, nor do we assume any financial liability that should remain with the owner.
Ratings and response times are factors not shown in the table
Being a ‘Super Seller’ and responding quickly to messages isn’t just for show – Allegro prioritises these factors in its search results. The same listing with the same title performs differently on an account with high-quality versus low-quality ratings.
What this case does not prove: It does not prove that the system itself (Base) is sufficient. Without restructuring the offers and taking over message handling, the tool alone does not increase turnover; each of the four decisions was necessary for the others to start working.
Do you have an Allegro account that’s stuck at a low turnover?
Let’s start with an audit. We’ll show you what isn’t working and the order in which to fix it – even if the conclusion is that you need to sort out your data and operations first, and only then return to your adverts.
